The project was implemented to replace decentralized controls and manual consolidations with an integrated platform. Some initiatives were recorded in a corporate system, while other projects were controlled manually in Excel spreadsheets, requiring monthly consolidations prone to errors and compromising executive visibility into forecasts, risks, and variations.
The challenge
The organization initiated a strategic digital transformation agenda with the aim of modernizing internal processes, reducing rework, and increasing the reliability of information used in decision-making.
One of the main challenges was in managing the project portfolio. Some of the initiatives were recorded in a corporate system (Online), while other projects were controlled manually in Excel spreadsheets (Offline). At the end of each month, it was necessary to consolidate data from different sources into a single file, a highly manual process susceptible to errors that compromised executive visibility regarding forecasts, risks, and variations.

Our approach
We adopted a model based on agile methodologies, with short delivery cycles and frequent validations with stakeholders, operating in a 100% remote and integrated format.
Main stages of the project:

- Strategic planning: Construction of a detailed roadmap, definition of milestones, and clear success criteria;
- Technical execution in sprints: Incremental development in 2 to 4-week cycles;
- Corporate integrations: Connectivity with Teams, SharePoint, and multiple data sources;
- Testing and quality: Structured UAT, integrated tests, and iterative improvements;
- Governance and monitoring: Agile rituals, executive dashboards, and monthly governance structure.
The solution
A complete system was implemented in Power Apps, supported by Power Automate and SharePoint, to centralize and manage the entire project portfolio.

In addition to the implementation, continuous post-go-live support was provided, ensuring the stability, evolution, and continuous improvement of the solution.
